Description: This project focused on streamlining instructional design operations within the Customer Education team at a leading SaaS company to enable greater efficiency and scalability. The initiative centered on standardizing and simplifying workflows, clarifying roles and responsibilities, and implementing tools that better supported the team’s capabilities.
Result: The initiative resulted in a more efficient operating model with consistent, repeatable content development processes, cutting course production time by 50-90% and simplifying ongoing maintenance, while enabling the Customer Education team to scale sustainably.

Tool evaluation, selection, and implementation: Articulate Rise, Wistia, Synthesia, Camtasia/Snagit, Credly, Caveon
As part of this process many other authoring, video hosting, video production, badging, and certification management tools were evaluated.
The team lacked aligned tools, clear ownership, and consistent processes, creating risk in a lean operating model and limiting scalability. We addressed this by defining ownership and governance, standardizing end-to-end course design workflows, and consolidating tools and communication. As a result, the team can now deliver consistent, high-quality learning experiences at scale, aligned to proven instructional design standards.
Note: The need for a more robust LMS was identified but scoped as a separate, strategically governed initiative.
Defined Fundamental Guidelines:
Iterative Learning Design Model: Implemented a hybrid design methodology that integrates the strengths of ADDIE, SAM, and Agile to enable iterative development, reduce time to market, and ensure stakeholder alignment, consistency, and content accuracy at scale.
Guiding Principles: Established a set of 10 guiding principles to enable flexibility and creativity while maintaining consistency and operational structure. The final principle reinforced intentional decision-making by allowing teams to deviate when justified to meet business needs.
Project Timelines: Established standardized timeline models to minimize scope creep and ensure instructional design deliverables stay aligned with business priorities, while treating those models as adaptable frameworks with built-in flexibility and periodic adjustments to meet changing business needs.
Governance: Established clear ownership by assigning accountable individuals to products, processes, systems, tools, and strategic internal partnerships, supported by a quarterly goal-setting and review process to align priorities, track progress, and drive accountability through scalable, data-informed decision-making.
Communication: Streamlined meetings and consolidated Slack channels to improve knowledge sharing, reduce duplication, and enable more efficient cross-functional collaboration.
Course Design Process:
Storyboarding: Standardized storyboarding templates in Miro to ensure consistency, improve cross-functional visibility and reviewability, and support effective records management.
Design Document: Implemented a standardized Google Docs template to balance ease of use with consistent documentation across projects.
Executive Summary: Embedded standardized Google Slide templates within the design documentation to reduce time spent creating presentation materials and accelerate stakeholder and executive alignment.
Course Authoring for Elearning: To prioritize speed, ease of use, consistency, and collaboration, we selected Articulate Rise. This enabled the customer education team to spend more time designing effective learning for new products and features, and less time managing authoring tools or technical complexity.
Video Production and Hosting: To maximize speed, consistency, and cost efficiency while minimizing maintenance overhead, we standardized on Wistia, Synthesia, Camtasia, and Snagit. Synthesia delivered the greatest productivity gains by streamlining voiceover creation and ongoing updates. For more complex editing requirements beyond Synthesia’s capabilities, we continued to use Camtasia due to its affordability, ease of use, and flexibility.
Certification Management: To streamline badge issuance and tracking while improving the learner experience, we replaced LMS-based badge management with Credly. In parallel, we selected Caveon to reduce the time and effort required to build and maintain exam content, provide a more secure and user-friendly certification experience, and strengthen exam validity through advanced analytics.
